What we achieved together
Conrad Electronic has been a reliable partner since 1923, when it comes to technology and electronics and optimises the procurement of technical requirements for companies of all industries and sizes. Thanks to the Conrad Sourcing Platform, business customers get exactly what makes their project or business a success: A range of millions of products, customer-centric solutions and services, and face-to-face expert advice. Private customers also benefit from industrial-grade products and services. Conrad Electronic is a family-owned business based in Hirschau (Bavaria, Germany) that operates in 17 European countries.
Project goals and content:
Following a merger of two departments, Conrad was tasked with the significant challenge of updating a legacy software system, developed over two decades, to align with current technological standards and to support sustainable, cross-department knowledge distribution. The aim was to ensure the software solution's future resilience and to facilitate the integration of additional Conrad-specific business processes and products.
In collaboration with Product Owners, domain experts and software developers from Conrad and Proxy-Product Owners and software developers from Comsysto Reply a focused two-day onsite workshop was conducted. Our expert team in Domain-Driven Design sought to foster a shared understanding of business processes and interfaces, with the goal of laying a foundation for effort estimation in the initial implementation phase and developing a high-level roadmap inclusive of key milestones.
To optimize the impact of the workshop, distinct stakeholder groups participated in individual "Setting-the-Stage" sessions, clarifying the workshop goals and gaining deeper insights into the requirements for the new solution. Additionally, comprehensive documentation of the existing system, along with a live demonstration, was provided to enable a well-informed understanding of the legacy system prior to the workshop.

The first day of the workshop was dedicated to developing a shared picture of the entire process using Event Storming, making the extent of the existing solution more tangible for all parties. This collaborative approach allowed for profound knowledge exchange through group discussions, solidifying insights from prior documentation and demonstrations, illuminating dependencies, and resolving ambiguities in real-time.

The outcomes from the first day set the stage for User Story Mapping of the primary business process and the subsequent Magic Estimation on the second day. We collaboratively translated the Bounded Contexts from the Event Storming into activities (User Goals) and steps (User Narratives), developing initial User Story candidates. A structured effort estimation was achieved by organizing and categorizing over 150 User Story candidates through Magic Estimation, with a reference story detailed and estimated in person-days.
Leveraging the workshop's outcomes, Comsysto Reply, alongside Conrad, was able to derive a target architecture and migration strategy, swiftly assessing the technical feasibility of complex aspects through a Proof-of-Concept. The chosen migration strategies prioritized uninterrupted business operations and minimized risk through an iterative approach. The information gathered also facilitated a precise effort estimation and high-level roadmap for the redevelopment project.
